1) Do you think the punishment for disobedience should be - 2 nice or naughty, to make it impact the score more. Or maybe -1 for normal failure like missing your time/edges and - 2 for orgasming?
I think the simplest version could be, that if you miss your daily task/s you get 0 points. Giving you a negative on top of not getting any points can set you back a lot. Like -1 ends up being -2 really because you didn't get any points either. This could be quite hard to balance. I do think a punishment of some kind for cumming should exist. Perhaps you don't gain any points the day you came and you also lose the points earned the previous day? or just a flat -2?
In a broader sense, When it comes to point systems having negatives, they can get out of hand, if you want to make it hard and people NEED to be fully committed then sure negatives can work. However, it can potentially lead to people giving up the challenge if they miss a few days and they lost a load of points.
I am partial to having a "Punishment/Failure" point system. Every time you fail you get x Fail points depending on the severity. (or just +1 to keep it simple)
You keep track of the failure points until the end not knowing how they'll affect the outcome. When you have negative scoring, you can anticipate what kind or flavour of an ending you'll get based on how many points you have. With the Failure points, you have far less of an idea and the only way to know is to keep playing. Is 2 Failure points bad when you have 20+ nice points? Who knows!
Of course, that's just my 2 cents on scoring and its all my own opinion. I have a passion for games and their design and that weirdly applies to these teases haha so apologies if I went a bit off the rails.

2) In the decision matrix I made there are by now about 24 distinct endings. If I want a chance to finish scripting them till christmas, I'd have to make two templates for mistress claus (naughty nice prevalent) and then like 2 to 4 pictures plus the instructions with the present/punishment. Would you like that or should I boil down the endings and create more different slides for them?
I'm not too sure what you mean by this one. Are you saying to have either 24 different endings with 2-4 slides or have less endings with more slides?
I think this comes down to what you want out of the ending as the author. Having loads of endings could be fun but that's work coming up with that many and it could dilute the experience.
I would lean towards having a handful of very well-thought-out and curated endings. Since this is a tease tho, I feel most people would only play this once. So you can also have the "illusion" of more endings or outcomes as that can add to the excitement but in reality, there's like only a handful.
